The Wrong Question Costs You Six Figures
"Should we run our AI in the cloud or at the edge?" is the wrong question. The right question is: "Which parts of our AI workload belong where, and why?" Getting this wrong is how Ontario plants end up with a $400,000 AWS bill and a quality inspection system that can't keep up with the line speed.
Edge AI vs cloud AI is the single architectural decision that most determines whether an industrial AI project succeeds or stalls in pilot purgatory. And the answer is almost never one or the other.

What Edge AI Actually Means
Edge AI runs the model on-device — a small computer sitting next to your camera, sensor, or PLC, physically in the plant. No internet round-trip. The inference happens locally, the result is acted on locally, and only summaries or exceptions get shipped anywhere else.
Cloud AI runs the model in a data centre — AWS, Azure, GCP. Data is captured locally, sent over the internet or a dedicated link, processed remotely, and the result comes back.
Both work. Both have their place. The trade-offs are not subtle.
Latency: 5ms vs 300ms Is a Different Product
For industrial applications, latency is the most common reason edge wins.
- Edge inference: typical 2-10 ms end-to-end on a modern accelerator like NVIDIA Jetson Orin
- Cloud inference over Canadian commercial internet: typical 150-400 ms round trip to the nearest AWS ca-central-1 or Azure Canada Central region
For a computer vision defect detection system running on a bottling line at 1,200 units per minute, you have about 50 milliseconds between parts. A 300 ms cloud round trip means you are six parts behind by the time you get an answer. Edge is not a preference — it is the only option.
For a predictive maintenance model that runs once every 10 minutes on vibration trends, a 300 ms round trip is invisible. Cloud is fine.
Rule of thumb: if the decision must be made faster than a human could, run it at the edge. If a human would be involved in the decision loop anyway, cloud is usually fine.
Bandwidth: Edge Saves 95% of Data Transmission Costs
Video is the killer. A single 4K industrial camera at 30 fps generates roughly 20-30 Mbps of data. Over a month, that is 7-10 TB per camera. For a plant with 40 inspection cameras, that is 280-400 TB a month that you do not want to ship across the internet.
Edge AI processes the video locally and ships only metadata — "part 14332 at timestamp X, defect class 2, confidence 0.94." A few kilobytes per part instead of gigabytes. Bandwidth savings routinely exceed 95%.
Even on private MPLS or SD-WAN links, shipping raw video from an Ontario plant to a cloud region is expensive in dollars and fragile in practice. Edge is how you keep the network from being the bottleneck.
Privacy and Compliance: PIPEDA, AODA, and Data Residency
This is where Canadian plants have an advantage and an obligation. PIPEDA (the Personal Information Protection and Electronic Documents Act) governs personal information in Canada. If your AI system captures worker faces, badges, voices, or movements — it's in scope.
For federal and provincial government-adjacent work in Ontario, data residency requirements often mandate that data never leave Canada. Some Ontario broader public sector contracts go further and require that data never leave the specific facility.
Edge AI sidesteps most of this. If the data never leaves the plant, PIPEDA compliance is radically simpler. If the data never leaves the device, it is simpler still. We have seen multiple Ontario manufacturers adopt edge-only architectures specifically because their cyber insurance carrier required a "no cloud for operational data" clause.

Hardware Options That Actually Work in 2026
NVIDIA Jetson family
The default choice for edge computer vision in Canada. Three tiers:
- Jetson Nano / Orin Nano ($250-$600) — entry-level, 20-40 TOPS. Good for single-camera inspection, low frame rates.
- Jetson Xavier NX / Orin NX ($600-$1,200) — mid-tier, 70-100 TOPS. Multi-camera, real-time defect detection, current workhorse of Ontario manufacturing AI.
- Jetson AGX Orin ($2,000-$3,500) — top-tier, up to 275 TOPS. Multi-modal, large models, robotics.
CUDA and TensorRT support makes Jetson the lowest-friction path for teams already using PyTorch or TensorFlow.
Google Coral (Edge TPU)
Cheap ($60-$150), efficient, limited to TensorFlow Lite models quantized to int8. Great for high-volume simple classification tasks. Not suitable for complex object detection or segmentation at scale.
Intel NUC / OpenVINO
Standard x86 mini-PC running Intel's OpenVINO runtime. Good when you need a full Linux/Windows environment alongside AI inference, or when IT prefers standard x86 hardware for manageability.
Industrial PCs with discrete GPUs
For heavy workloads in harsh environments — think Siemens IPC or Advantech boxes with NVIDIA RTX A2000/A4000 cards. More expensive, more capable, more maintainable long-term.
Selection comes down to three questions: how much compute, how harsh the environment, and who in your IT or OT team is going to keep it running.
When Cloud Actually Wins
Do not let the edge marketing fool you. Cloud remains the right answer for several industrial workloads:
- Large-scale training — fine-tuning a defect detection model on millions of images is not happening on a Jetson. Train in the cloud, deploy to the edge.
- Historical analytics — trending years of production data, OEE dashboards, fleet-wide reliability reports. Cloud data warehouses win on cost and flexibility.
- Fleet-wide insights — if you run 12 plants across Ontario and Quebec, you need one place to see all of them. That place is cloud.
- Generative AI and LLM workloads — running a 70B-parameter model at the edge is not economical in 2026. Use cloud APIs or hosted endpoints.
- Irregular workloads — anything that runs weekly or monthly is cheaper on-demand in the cloud than on always-on edge hardware.
The Hybrid Architecture That Actually Works
Most successful Ontario industrial AI deployments we see follow the same pattern:
- Edge for inference — models run on Jetson or equivalent at the line
- Edge for first-line decisions — reject a part, flag an alert, stop a conveyor
- Edge-to-cloud summary streams — ship metadata and exception frames only
- Cloud for training and retraining — curated datasets, GPU training, version control
- Cloud for dashboards and fleet analytics — executives and reliability engineers see everything
- Cloud-to-edge model deployment — updated models pushed back to edge devices under change control
This is the reference pattern. Variations exist, but plants that try to go 100% cloud or 100% edge usually end up rebuilding within 18 months.
Case: Ontario Automotive Parts Plant, 8 Production Lines
A tier-1 automotive parts supplier in southwestern Ontario deployed edge AI for real-time defect detection across 8 injection moulding lines. Each line has four cameras inspecting parts at roughly 180 parts per minute.
Original plan (2023): stream all video to Azure Canada Central, run inference in the cloud, return results. Estimated monthly cost: $62,000 in egress and GPU inference. Estimated latency: ~280 ms. Actual result: unusable. Line speed exceeded the round-trip budget.
Revised architecture (2024): Jetson Orin NX at each line, running a custom YOLOv8 defect model. Inference latency: 7 ms per frame. Monthly cloud cost dropped from $62,000 projected to $3,400 actual (metadata, exception frames, dashboards only). Defect escape rate dropped 71% in the first 90 days. Full payback in under 5 months.
Total edge hardware cost: $48,000 for all 32 cameras. Total project cost including software: $215,000. Annual savings in scrap, warranty, and downtime: roughly $1.8 million.
The Contrarian Take
Most AI vendors pushing "cloud-first" architectures for industrial workloads are doing it because their billing model depends on it, not because it is the right design. Run your inference at the edge whenever the physics and the budget say you can, and use the cloud for exactly what it is good at: training, analytics, and fleet views. Hybrid is not a compromise — it is the correct answer.
